AI ROI Calculator: Estimate the Return Before You Buy

If you cannot estimate the return before you start, you will not be able to prove it after.

Use this AI ROI calculator to estimate whether an AI or automation project is worth doing before you spend on it. It works for one process at a time, such as order entry, lead follow-up or invoicing. Fill in your own numbers; the result updates as you type. Everything stays in your browser.

Annual benefit-
First-year cost-
First-year net-
Payback-

An estimate based only on the numbers you enter, not a prediction or a promise. Opportunity cost (what your team does with the recovered time) is not included.

How the calculator works

The math is simple on purpose, so you can check it:

Line Formula
Monthly labor saved Hours per week × hourly cost × 52 ÷ 12
Monthly error savings Errors avoided × cost per error
Monthly benefit (Labor + errors + margin recovered) × adoption
Annual benefit Monthly benefit × 12
First-year cost One-time cost + monthly running cost × 12
Payback One-time cost ÷ (monthly benefit − monthly running cost)

The default numbers are only an example. Replace every one of them with your own.

Where to get honest inputs

  • Hours saved: time the task for two to three weeks before deciding. Ask the people who do it, then check against a sample of real work.
  • Hourly cost: include taxes and benefits, not only salary.
  • Errors: count the corrections, credits and returns tied to the process over a month or two.
  • Margin recovered: only include it if you can trace lost orders or slow responses to the process. Leave it at zero otherwise.
  • Adoption: adoption is rarely 100 percent in practice. Being conservative here protects you from disappointment.

Our guide on the cost of manual processes explains how to measure each input.

What the calculator does not include

  • What happens to the recovered time. The return becomes real only if those hours go to selling, serving customers or not replacing a role later. Decide that before you start.
  • Risk. Data quality problems or a process that changes often can slow a project down.
  • Strategic value. Faster response or fewer errors can protect relationships in ways that are hard to price.

How to use the result

  • A short payback on conservative inputs, measured against your own target, justifies a closer look.
  • No payback means either the process is too small, or the project cost is too high for it. Look for a simpler fix.
  • Compare processes. Run the calculator for your top three candidates and start with the best ratio of benefit to effort.

Frequently asked questions

How do you calculate the ROI of AI?

Estimate the monthly benefit from hours saved, errors avoided and margin recovered, adjust it for realistic adoption, then compare it with the one-time project cost and the monthly running cost to get first-year net and payback.

What is a good ROI for an AI project?

It depends on your business and risk tolerance. Set your own payback target before you start, for example within a year on conservative inputs.

What costs should be included in AI ROI?

The one-time cost of design, build, integration and training, plus ongoing software, usage and maintenance costs.

Is this AI ROI calculator accurate?

It is only as accurate as the numbers you enter. It is a planning estimate, not a prediction, and it leaves out opportunity cost and strategic value.
