How Much Does AI Consulting Cost for a Small or Mid-Size Business?

Prices range from a few thousand dollars to six figures. What matters is what you are buying at each step, and what it is worth to your operation.

If you are researching AI consulting cost, you have probably seen numbers that do not line up: free assessments, $10,000 diagnostics, six-figure implementations and monthly retainers from a few hundred dollars to tens of thousands. The range is wide because firms sell very different things under the same name.

This guide breaks down what AI consulting usually includes, the price ranges firms publish, what drives the price up or down, and how to judge whether it is worth it for your business. All prices are in U.S. dollars and come from published pages we reviewed in October 2026.

The three things you can buy

Most AI consulting engagements fall into three steps:

  1. A diagnostic or assessment. A fixed-scope assessment of how your operation works, where time and revenue are lost, and which workflow to fix first.
  2. Implementation. Building and launching one or more workflows, integrated with your systems, with your team trained.
  3. Ongoing support. Monthly operation, maintenance and improvement, sometimes with strategy or marketing included.

Step Published ranges Examples of what firms publish
Diagnostic or assessment Free to $15,000 and up A 15-day assessment starting at $15,000 for companies with about 50 to 500 employees; a $10,000 readiness review for companies under 100 employees; $2,000 to $10,000 for small businesses
Implementation About $8,000 to $150,000 $8,000 to $18,000 for one med spa workflow, such as booking and no-show automation; $15,000 to $150,000 for implementation at small and mid-size companies
Ongoing support About $2,000 to $15,000 per month $2,000 to $15,000 per month for ongoing consulting; separately, $300 to $1,000 per month in AI running costs for a med spa's deployed workflows

Why a free assessment is not always free

Free assessments are usually a sales call with a questionnaire. They can be useful, but the firm has not studied your operation, and the recommendation tends to match what the firm sells. A paid diagnostic with a fixed scope and a written deliverable gives you something you can use whether or not you hire the same firm to build it.

What drives the price

  • Scope. One workflow in one department costs less than a company-wide program.
  • Systems. Clean, modern systems with APIs are faster to work with than older or heavily customized ones.
  • Data quality. Messy item masters, duplicate customers and missing history add cleanup work.
  • Risk and compliance. Regulated data, such as patient or financial information, adds review, contracts and controls.
  • Ownership after launch. Someone has to maintain the workflow. If that is the consultant, it becomes a monthly cost.
  • Whether growth is included. Some firms only automate. Others also build the marketing that uses the capacity you free up.

How to judge whether it is worth it

Start from the problem, not the price. Estimate what the problem costs you each year:

  • Hours spent on the workflow each week, multiplied by the loaded cost of the people doing it
  • Revenue lost to slow response, missed follow-up or errors
  • Hires you are planning only because the current process does not scale

Compare that annual cost with the price of fixing it. A diagnostic should end with that math done for your operation, using your numbers, and a clear first step.

Questions to ask any AI consultant

  1. What exactly is in the deliverable, and can I use it without hiring you for the build?
  2. Which metric will we measure, and what is the baseline?
  3. Who owns the workflow after launch?
  4. What data will your tools access, and how is it protected?
  5. Is the diagnostic fee credited if we move ahead with implementation?

Frequently asked questions

How much does an AI consultant cost?

Published ranges in 2026 run from free or a few thousand dollars for an initial assessment, to $15,000 and up for a fixed-scope diagnostic at a mid-size company, to $8,000 to $150,000 for implementation, plus optional monthly support.

Is a paid AI diagnostic worth it?

It is worth it when it produces a written, specific plan for your operation: where time and revenue are lost, what to fix first, how to measure it and what it would take to build, whoever builds it.

Do prices differ in the UK, Canada or Australia?

The structure is similar: assessment, implementation and ongoing support. Quotes are often in local currency, and rates vary by market and firm.

How long does an AI diagnostic take?

The fixed-scope diagnostics we found published run about 15 days; scope grows with the number of teams and systems involved.
